How Agents Can Generate 12 Listings in 12 Months Without Paid Leads

One of the questions I hear most from agents, especially newer ones, is some version of this: there are so many platforms and tools, where do I actually put my time?
Google, AI, YouTube, Facebook, Instagram, CRMs, lead vendors. It's a lot. So when Chris Smith joined me on Best Advice Ever, I gave him a simple scenario. If an agent needed 12 listings in the next 12 months, what's the short list?
Chris co-founded Curaytor, wrote The Conversion Code, and has probably talked to more agents about lead generation than anyone I know. His answer was refreshingly practical.
First, accept that it's supposed to be hard
Before he gave the list, Chris said something every agent should hear. It's supposed to be hard. That's the reason not everyone succeeds.
He quoted Dan Gilbert, who owns the Cavs here in Cleveland: innovation is rewarded, but execution is worshipped. New tools are fun. Doing the basic things consistently is what pays.
Channel 1: An email newsletter people actually want to read
Chris said his company surveyed around 500 agents. Outside of past clients and sphere, email ranked number one both for lead quality and as a listing source.
The key is what goes in it. Chris doesn't think of it as a realtor newsletter. He thinks of it as the best newsletter for the area. Most of the links are useful local content: events, restaurants, new businesses opening, commercial developments. Real estate shows up, but it isn't the whole thing.
Then you use copy to qualify the reader. For example:
- A PS noting that equity is at an all time high, with a link to check what their home is worth "if you're thinking about selling soon."
- A featured listing with a line like "If you're buying in the next 90 days, click here to see all 40 photos."
Those are high intent links. The people who click them have raised their hand.
Then follow up on the clicks
This is where most agents drop the ball. Chris's approach is marketing first, then sales over the top. Every time the newsletter goes out, you pull a short list of everyone who clicked a high intent link and you call, text, and follow up.
That turns a newsletter from a nice brand piece into a weekly list of people who might be transacting soon.
Channel 2: Open houses, and a lot of them
Chris would host as many open houses as possible, including for other agents' listings. Done right, an open house gets you listings from the neighbors and buyers who are actually ready.
"Done right" matters. That means a talk track you've practiced, real promotion ahead of time, plenty of signs, and even a neighbors-only hour before the public opening. Neighbors are curious about what their home might be worth, and that hour gives you a natural reason to talk with them.
Channel 3: Knock on doors
Nobody wants to hear this one, but Chris called it the fastest way to make a sale. Walk your neighborhood with a list of every home that sold in the last 30 days. Hand it over and ask if they're thinking about selling anytime soon. If not, great, you'll see them next month.
Knock on a few hundred doors and you'll likely find a couple of real listing opportunities the same day. It's old school, and it works because so few agents are willing to do it.
Channel 4: Content that doesn't look like everyone else's
If you have more time than money, which is true for a lot of agents early on, content is your lever. But Chris was specific: it has to be different, original, and useful. Another "just listed" graphic that looks like every other agent's won't move the needle.
Think thought leadership and hyperlocal value. Answer the questions people in your area are actually asking.
How I'd put it together
What I liked about Chris's list is the balance. It's part Buffini and part GaryVee. Email and follow-up calls, open houses, and door knocking are proven and a bit old school. Content creation is the modern piece that compounds over time.
You don't need all of it on day one. Pick the channels you'll actually execute every week, block the time, and track where your appointments come from. Consistency beats variety.
